Acquisition vs organic growth – why more owner-managers are looking at M&A

For most owner-managed businesses, organic growth is the default. You invest in sales, build customer relationships, hire the right people and wait for revenue to follow. If it’s done well it works, yet for owner-managers who want to move faster, or who see a market opportunity that won’t wait, it may not be enough.

More of the owner-managers we speak to are asking whether acquisition can get them further, faster, without compromising what makes their business strong. In most cases, the answer is yes, if the approach is disciplined.

The most immediate difference is time. Organic growth adds revenue incrementally, but acquisition adds it on day one. A well-chosen target brings existing customers, trained staff and established supply relationships that would take years to build from scratch. It also opens markets that may otherwise be out of reach, or at least in the short term. Buying a business with a footprint in a new region or adjacent sector is a different proposition to entering that market cold. The customer relationships are already there and the credibility is already established.

There are of course operational benefits too. As companies grow in scale, combined purchasing power means better terms from suppliers, and more volume translates directly into improved pricing that neither business could negotiate independently. When the right business is acquired, you gain the team alongside it. This means gaining access to experienced people with sector knowledge who don’t need to be recruited or trained from scratch. Perhaps most importantly, acquisitions reduce dependency on a single market or product group, spreading risk and creating new opportunities on both sides.

The biggest mistake is to start with targets. The better discipline is to start with the gap – what capability, customer base or market access would genuinely strengthen the business, and what kind of business would fill it? Acquisitions that work tend to be complementary rather than simply available. They fit the existing business strategically, not just financially, and they’re followed by a considered onboarding process that preserves what made the acquired business worth buying in the first place.

Essco, a Southampton-based designer of green-energy products for the heating, ventilation, air conditioning and process industries, is a good example of this approach in practice. Essco joined Flowmax in 2020 and has grown revenue by 30% through three targeted acquisitions, each chosen to fill a specific gap. YG Prefab added prefabrication capability, Tacotherm brought greater depth in valves and technical components, and Helec added in-house fabrication. Together, these deals transformed Essco’s position in the market, enabling it to compete for larger, more complex projects. Headcount grew by around 140% over the same five-year period.

We’re applying the same approach today, working with research firms to identify businesses in the pump and water sectors for two of our group companies, both looking to expand their product range with complementary capabilities.

For the businesses in our Group, we take on the parts of the acquisition process that owner-managers rarely have the time or resource to run themselves, from investment and target research through to negotiations, contracts and onboarding. The aim is not to absorb what’s been acquired, but to connect it thoughtfully to what already exists.

Organic growth still matters. For owner-managers who want to move faster or reduce risk by diversifying what they do and who they serve, acquisition is a route worth considering seriously.
